How to build a B2B marketing team

Start with a marketing owner, clear responsibilities and one working cycle with the people you already have. After identifying missing capacity or skills, decide on a first hire or outside provider. This guide helps you design a team.

1. Understand the work before drawing an organisation chart

List the work marketing needs to do: answer buyer questions, keep the offer current, supply sales material and maintain selected channels. For each task record who does it now, required sources, working time and where it waits. Separate recurring work from a one-off project.

2. Name the roles, including those shared by one person

Assign responsibility to named people. One person can plan, edit and publish if they have capacity. Experts and salespeople can supply knowledge within their existing roles. Record which decisions stay with the business owner and which are delegated.

For each role define the output, decision authority and backup. For example: an editor delivers a sourced draft, an expert verifies the facts and the marketing owner authorises publication within agreed offer boundaries.

3. Try the workflow before recruiting

Take one asset from buyer question through source, draft and approval to publication and use by sales. Record working time separately from waiting time. Ask participants whether they could do the work alongside other duties and which skills were missing.

First remove unnecessary approvals, improve source access and reduce the channel scope. If the work still exceeds available capacity or needs a missing skill, you have a basis for defining a role. A full calendar of ideas alone is not a hiring case.

4. In what order should you hire?

First ensure someone can set priorities, work with experts and take an asset through to completion. This could be an existing employee with agreed capacity and authority or a first marketing hire. If the company owner fills the role temporarily, define when and under what conditions it will be handed over.

Choose the next role based on the bottleneck you observe. If you have a plan and source knowledge but lack production capacity, consider content or production support. If finished assets do not reach buyers, examine distribution skills. Bring in advertising, SEO or automation specialists for a task with a defined objective and scope.

Before deciding, document recurring tasks, source access, decision authority, acceptance criteria and actual workload. If the direction involves several specialists or a larger budget, also consider a marketing leadership role. No job-title sequence fits every company.

5. Employee, outside provider or a mixed model?

Compare options by recurring workload, knowledge of the offer, staff availability and your ability to supervise. An employee can own the regular workflow while a provider handles a defined specialist task. In a mixed model, keep an internal owner for objectives, knowledge access and acceptance.

Budget for pay or the commissioned scope, tools, expert time, onboarding and asset upkeep. Do not compare an invoice with salary alone. Record account access, documentation handover and rights in material under the agreement. This guide does not provide rates or assess employment contracts.

6. How much owner time should you plan?

Separate decisions about objectives, budget and offer boundaries from everyday editing and publishing. The marketing owner collects decision requests in one place. Experts check facts in their areas while the company owner resolves only matters they have not delegated.

An illustrative weekly plan: reserve 30 minutes for priorities, 20 minutes for decisions on offer claims and 30 minutes to review the first cycle. After the trial, compare planned and actual time. If every asset comes back to the owner, clarify approval boundaries or narrow the scope. When an authorised decision-maker is unavailable, hold material needing their approval until it is given.

7. Agree on sales collaboration and measurement

Name a sales representative who supplies buyer questions and reports which assets they use after a conversation. For enquiry handoffs, agree on required information, a receiving owner and how the subsequent outcome is recorded. Distinguish publication, a form submission, a conversation with a suitable company and a sale.

At a team review, examine plan delivery, approval waiting time, corrections, sales use of assets and conversation quality using the data available. Do not derive a revenue promise from publication counts. Record measurement limits and choose one change for the next cycle.

8. Checklist before expanding the team
