What you receive after the review

This is a standalone, paid first engagement. We review 1 workflow from start to finish using up to 10 real examples, including errors and exceptions. The materials stay with you, even if your own team or another provider implements the changes.

Who takes part and how long it takes

We need the business owner or a person authorised to decide on the workflow, plus someone who carries out the work every day. We speak with both to compare assumptions with practice. Before starting, we agree on workflow boundaries, interview dates and the time participants need to set aside.

We deliver the report within 5 working days of receiving all agreed materials. Prepare up to 10 sample cases, relevant documents and any available time and rework records. If measurements are missing, we agree on how to collect them. We confirm that materials are complete and participants are available before the delivery period starts. Share only necessary information, with agreed access and unnecessary personal data removed.

Questionnaire: 6 areas to examine

24 questions structure the conversation. We check answers against examples and clarify differences between the owner’s and the operator’s perspectives together.

  • Objective and boundaries: what starts the work and what outcome completes it
  • Steps and handoffs: where cases wait or information gets entered again
  • People and decisions: who acts, approves and resolves exceptions
  • Information and tools: where current knowledge lives and who can access it
  • Time and errors: working time, waiting time and rework
  • Simplification and measurement: what to remove and how to evaluate the first change

How to read the score

We score each question from 0 to 3: no agreed rule, an informal rule, a written rule used in part, or a rule used consistently and supported by examples. Each area has 0 to 12 points. Missing information is marked for review.

A total of 0 to 72 points is reported once all questions have been assessed. 0-24 means rules and ownership need clarification. 25-48 points towards clearer handoffs and a first simplification. 49-72 supports considering a trial once measurements, errors and acceptance criteria are confirmed. The score describes how well the workflow is organised. Priorities also depend on impact and exceptions; a score does not promise savings or AI readiness.

What the report and plan contain

The report combines a workflow map, a time measurement table with examples and your approval, an error list and scores across 6 areas. It also records missing information. Measurements, estimates and assumptions are clearly separated.

Page 1 of the plan covers the objective, workflow boundaries, main blocker and steps to simplify. Page 2 sets out the recommended next step, owner, acceptance criteria, outcome measure and decisions needed before starting. The plan is an input to designing a change, including changes that need no new tool.

The first stage of Business Driven Development

Understand and simplify covers the first 2 steps of Daniel Siwek’s method and establishes a measurement baseline. The review plan becomes the input to Design. Later stages require a separate decision.

  • 3. Design: agree on the target workflow and acceptance criteria
  • 4. Build: implement the agreed change and hand it to the team

Possible next step: a pilot

Once a need is confirmed, we can separately agree on a pilot of 1 workflow, using AI if it is justified. Scope: 10 working days, 10 trial cases, human approval, 1 round of revisions and agreed outcome measures. Starting conditions are agreed before you commission it.

Questions before getting started

Is the introductory call the paid review?

No. The call helps select a workflow and establish fit. Understand and simplify is a separately commissioned, paid engagement. We agree on scope and a fixed price for the first stage before starting.

Do I need a documented process and time measurements?

We can reconstruct the workflow using real examples. We need an owner or decision-maker and someone who carries out the work. Where time measurements are missing, we agree on collecting them as part of preparing the materials.

Does the program include AI implementation?

The review delivers a map, measurements, scores and a plan. Implementation is a separate decision. Findings may call for clearer ownership or fewer steps without using AI.

Do I have to order a pilot after the report?

No. The materials stay with your company. You can stop, use the plan with your own team or commission a separately agreed pilot.
